{"id":4158,"date":"2016-11-23T13:01:39","date_gmt":"2016-11-23T13:01:39","guid":{"rendered":"http:\/\/www.cecotinternacionalitzacio.org\/?p=4158"},"modified":"2016-12-01T10:05:55","modified_gmt":"2016-12-01T10:05:55","slug":"conclusions%c2%b7-workshop-distribuidor-filial","status":"publish","type":"post","link":"https:\/\/www.cecotinternacionalitzacio.org\/es\/conclusions%c2%b7-workshop-distribuidor-filial\/","title":{"rendered":"Conclusions \u00b7 workshop de distribuidor a filial"},"content":{"rendered":"<p>En el Workshop \u201cDe distribu\u00efdor a filial\u201d organitzat pel Club Cecot Internacionalitzaci\u00f3, el passat 16 d\u2019Octubre, on van participar un total de 12 empreses, una de les idees que es va reiterar de forma contundent \u00e9s que quan es decideix establir una filial \u00e9s b\u00e0sic la figura del director financer des d\u2019un bon comen\u00e7ament.<\/p>\n<p>Una de les consideracions en la que van coincidir les empreses participants que tenen experi\u00e8ncia amb filials , \u00e9s que, normalment es posa inicialment el focus en el personal comercial per aixecar vendes sense un suport financer d\u2019entrada. Aix\u00f2 fe que en el moment que s\u2019incrementen les vendes, hagi un descontrol absolut sobre la situaci\u00f3 econ\u00f2mica d\u2019aquesta filial. \u00c9s un dels errors que tots van coincidir no tornarien a cometre si haguessin sabut les conseq\u00fc\u00e8ncies d\u2019aquesta mancan\u00e7a .<\/p>\n<p>A la pregunta sobre si es pot consolidar un mercat sense implantar-se amb una estructura pr\u00f2pia? En general es va estar d\u2019acord en que arribar a tenir una quota de mercat rellevant requereix una pres\u00e8ncia de l\u2019empresa que dif\u00edcilment es pot tenir a trav\u00e9s de la figura del distribu\u00efdor. El distribu\u00efdor sol tenir un topall de compra i a m\u00e9s compra els productes que a ell m\u00e9s l\u2019interessen, per tant resulta dif\u00edcil dur una pol\u00edtica comercial alineada a l\u2019estrat\u00e8gia de l\u2019empresa, si nom\u00e9s es treballa amb distribu\u00efdors.<\/p>\n<p>Per\u00f2 est\u00e0 clar que per a una Pime \u00e9s impossible tenir una pres\u00e8ncia a trav\u00e9s de filial en tots els mercats en els que treballa. Per aix\u00f2 \u00e9s molt important que abans de decidir l\u2019establiment d\u2019una filial, cal tenir molt clar que el pa\u00eds te un mercat potencia suficient per al nostre producte.<\/p>\n<p>No hi ha una resposta \u00fanica a l\u2019hora de determinar quan cal plantejar aquest canvi. Dependr\u00e0 de cada sector i de cada empresa. En alguns casos l\u2019 expansi\u00f3 internacional a un concret mercat passa inevitablement per implantar-se des d\u2019un inici. En tot cas una refer\u00e8ncia clara \u00e9s quan l\u2019empresa porta varis exercicis estancada sense augmentar vendes en un determinat mercat, que te molt mes potenciat. Es probable que aquest estancament es mantingui si no es dona el salt a establir una filial pr\u00f2pia.<\/p>\n<p>Les experi\u00e8ncies d\u2019implantacions que es van exposar demostren la import\u00e0ncia que l\u2019estrat\u00e8gia de la filial encaixi amb l\u2019estrat\u00e8gia de la matriu. I Aix\u00f2 pot fallar sovint quan la filial no es construeix sin\u00f3 que s\u2019adquireix per compra d\u2019una empres ja en funcionament.<\/p>\n<p>Una altre de les idees que es van apuntar \u00e9s que resulta molt m\u00e9s motivador per a l\u2019equip que est\u00e0 gestionant la filial, tingui un objectiu de benefici, \u00e9s a dir que tinguin llibertat per marcar els preus de venda i la matriu nom\u00e9s controli els preus de subministrament dels productes a la filial. Especialment en mercats fora de la UE. Aix\u00f2 lligat amb bonus de rendibilitat sol donar un bon resultat.<\/p>\n<p>Finalment es van apuntar algunes recomanacions per evitar errors:<\/p>\n<ul>\n<li>Cal posar al davant una persona del sector i del pa\u00eds<\/li>\n<li>Cal escollir be l\u2019 ubicaci\u00f3 que sigui de f\u00e0cil acc\u00e9s de des de la matriu ( vols directes , prop dels aeroports etc\u2026)<\/li>\n<li>Cal comptar amb un pressuposts mitj\u00e0 d\u2019entre 200.000 i 300.000 euros fixes anuals.<\/li>\n<li>Es molt important el suport financer , de m\u00e0rqueting i de la Direcci\u00f3 especialment a l\u2019 inici.<\/li>\n<li>Posar una persona de finances des de bon comen\u00e7ament per controlar els comptes de la filial<\/li>\n<li>Vetllar la selecci\u00f3 del personal contractat per la filial.<\/li>\n<li>Tenir cura que la persona esta al front s\u00e0piga gestionar personal i liderar equips<\/li>\n<\/ul>\n<p>Finalment cal destacar que la majoria dels participants van coincidir amb la dificultat de tenir bons resultats en el mercat alemany, malgrat estar presents amb una filial.
